A pilot fits when one workflow, an owner and a way to test results are defined. A consultation may prepare a pilot brief; implementation is a separate agreed scope.

Before the session, clarify the question and expected output. During the discussion, separate observations from assumptions, identify a constraint and choose a testable action.

The output is a problem map and a next step with an owner, required data and a test criterion. Format, duration, price and deliverables are agreed in advance.

Describe what happens today, what you want to change, who takes part and what you have tried. An anonymised example and general indicators can help.
